From 959f257f64666d8b6b7a25f01631c0116ab86969 Mon Sep 17 00:00:00 2001 From: Brad Hilton Date: Sat, 3 Oct 2026 01:06:12 +0000 Subject: [PATCH 01/11] fix(trainer-rank): price TP2 sequence-parallel boundary shards in the checkpoint floor At TP2 the full-recompute checkpoint floor declined, so the first gradient wave of a dense Qwen3.8-27B signature was priced only by the 16H/token static floor. Production TP2 runs admitted 3.75 and 4.30 GB for 20,816- and 23,878-row waves that peaked at 10.9 and 12.5-14.6 GB. A two-H200 trace reproduced both admissions byte for byte. On both ranks the peak was the boundary shards (exactly L x ceil(rows/2) x H x 2) plus a recompute workspace of 186-202 KB per row: the 2H gather, the 6F/TP FC1 stage, the GDN mixer within its width/TP, norms and one gradient shard. Norms are SP-sharded (about 3.2H per sharded row at TP2 and TP4), so the gate's norm term is now 4H/TP per gathered row; at TP4 that equals the old H term. The floor now also applies at TP2 for dense models at CP1/PP1 with sequence parallelism and full/uniform/1 recompute, deep enough for the cover at their widths (43+ layers for 27B). The repeated shards cover the measured workspace and the highest production report. TP8, TP x CP, MoE and TP without sequence parallelism keep today's pricing. Warm TP2 admissions rise by about 22-26% (14.07 -> 17.22 GB at 23,878 rows), as at TP4; a 66,284-row wave that admitted 38.8 GB would price about 47.8 GB and be narrowed at 43.8 GB free. Allocator traces of dense Qwen3.8-27B show the workspace is only 57-63% of that repeat at TP2 (about 18% over at TP4), so the floor over-priced every wave by 19-29% raw, cold and warm, and splits could not price below the whole wave. The floor is now the boundary shards plus the recomputed layer's measured workspace: the SP-gathered norm output (2H), the FC1 stage (6F/TP, or the SwiGLU live set if wider) and the mixer at its width / TP over the gathered rows, 3.25H of norms per sharded row, one input-gradient shard, GDN segment states and the existing cold transients. Across every traced call (TP4 25,728 rows; TP2 20,816-66,284 rows, one to four segments, cold and warm, plus the production reports) the raw floor is 0.7-5.0% above the observed peak. Split children compose as their summed boundaries plus one child's workspace, so a split prices below the wave it splits. Eligibility is unchanged (dense, TP2/TP4, CP1, PP1, sequence parallel, full/uniform/1 recompute, no replicated QKV, readable geometry). The depth/width cover bound is gone because the workspace is priced directly. TP1 keeps its per-boundary gradient allowance. The floor now reads the decoder's layer order (recorded for replay; one extra shard where it is unknown). The traced Qwen3.8-27B (attention on top, top GDN layer one below) keeps exactly L; a top-layer peak now pays L + 1. - LoRA x @ A intermediates: the most-adapted layer's modules at the gradient slots' largest rank (from the signature's slot shapes), over the gathered rows. Rank now moves the price (rank 4: 56 B/row). - Rotary cache and first-wave transients are explicit terms: the wave length's fp32 rotary cache (kv_channels per row bounds the traced 64-dim partial rotary) and three 32 MiB first-wave transients (the traced TE cuBLAS workspace beside the existing two), instead of the mixer's width slack. - TP > 1 head stage: with the floor, each rank's vocabulary shard is priced by the existing 512-row head formula, so shallow shapes the depth gate used to exclude cannot under-admit their head stage. - Replay refuses per-instance overrides of the new floor helpers. - The gate's unused layers argument is gone. Across the comparable traced calls (TP4 25,728 rows; TP2 20,816-66,284 rows, one to four GDN segments, cold and warm, plus production reports) the raw floor covers the observed peak by +1.4% to +4.9%. Excluded: the 40,000-row planner-cold call (+5.4%; earlier tensors freed during it depress its harness peak) and production rank 0 at 23,878 rows (unexplained; raw -12.3%, admitted 3.5% below its peak; accepted, not covered). Multi-group GDN states remain summed (inherited; per-group segment counts are not threaded through). Attention-only models: memory signatures record slot shapes for sequence-parallel (TP > 1) models too, so the floor's LoRA x @ A term reads the real slot ranks instead of zero. Tested through the real slot-shape and module-count producers (rank 8,192, seven modules: 2,738,520,064 bytes at 23,878 rows). - A missing per-layer LoRA module count (older reports) now charges every adapted module of the slot, which bounds any one layer's; the per-layer mean plus one did not. - TP > 1 head stage: each chunk is priced for the statistics path the forward takes, from the predicate _try_triton_stats now shares. Where it declines (non-CUDA, ART_TRAINER_RANK_TRITON_TOPK off, chunks below the minimum rows, kernels unavailable), the eager FP32 fallback holds about seven BF16 buffers, not three. TP1 keeps its three-buffer charge (an inherited follow-up). Replay capture declines such waves as head_statistics_fallback_unsupported, since its frozen head facts price only the three-buffer path. The traced accuracy rows are unchanged. The TP > 1 head stage priced its statistics path from the one-chunk-capped projection, so a tail chunk below ART_TRAINER_RANK_TRITON_MIN_ROWS ran the eager fallback unpriced (1,023 rows at a 512-row threshold: 888,240,640 B against 381,419,520 B; 812 rows: 521,472,000 B). Admission and the replay capture guard now count every projected row and price each chunk size for the path the shared forward predicate selects. - A kernel that imports but fails at run time falls back silently. When _local_head_stats takes the eager fallback after an attempted kernel, it marks the rank, and later admissions price the fallback (seven buffers) and replay capture declines those waves. The failing wave itself was priced for the kernel. A fused top-k failure recovered by the Triton logsumexp does not mark the rank. - Replay declines TP x SP estimates that train a named adapter whose slot ranks were not recorded (reports from before sequence-parallel signatures carried slot shapes), instead of pricing their LoRA intermediates at rank 0. The traced accuracy rows are unchanged. The rejection bound charges the fallback only when the head statistics kernels cannot run at all (monotone in rows); the acceptance bound charges the largest eager chunk any projected count between the lower and upper counts can produce; exact pricing uses the packed union, which the exact width probe now materializes when the uncapped counts disagree. Replay capture declines only waves whose chunk shapes intersect the record. - Replay declines TP x SP adapter estimates unless a gradient slot entry carries a usable 2-D rank shape (not only a gradient tag). The first failing wave at a shape is still priced for the kernel (up to 508,559,360 B at a 512-row chunk and a 124,160-entry shard); see the PR notes. The traced accuracy rows are unchanged. After an attempted kernel fails, _local_head_stats now computes the kernel's own (local max, local sum) contract eagerly, by row sub-chunk, with a backward that writes the BF16 gradient sub-chunk by sub-chunk like the kernel's. Forward holds the logits plus one FP32 sub-chunk (1/32 of a chunk buffer); backward adds the gradient: the kernel path's buffers plus 0.035 of one, measured on CPU, inside the admitted margin. Values and gradients are bitwise identical to the unchunked fallback. Chunks whose kernel is never attempted (non-CUDA, disabled, below the row threshold) keep the unchunked fallback, priced at seven buffers at TP > 1. The per-shape failure record still prices later waves conservatively. TP > 1 head charges now add that exact increment for the largest chunk (_eager_stats_extra_bytes), so raw covers both the kernel path and the bounded fallback; the increment grows with the capped projection, keeping width-search bounds monotone. The measured increment is unchanged (one FP32 sub-chunk; priced by _eager_stats_extra_bytes). - Under non-reentrant checkpointing, a forward and recompute that took different statistics paths (kernel vs eager) saved different tensors, a CheckpointError (inherited). Each chunk's statistics now go through _checkpointed_head_stats, which records the forward's path and replays it in the recompute; a kernel failing only in the recompute raises a clear error. - TP > 1 gradient waves price saved logits and the statistics gradient plus one dense gradient per gathered output kind (top-k's scatter, the target gather's), so top-k-only backward is 3D, not D. Requested logits are (2 + 2 TP) D: local logits, the indexed copy, the gather buffer and its concatenation. Replay mirrors both and declines TP > 1 gradient groups with targets beside top-k, which its facts do not distinguish. - Correction to the previous commit's message: the bounded statistics equal the unchunked fallback in exact arithmetic; FP32 rounding may differ across TP ranks (local sums are rescaled to the global maximum). The traced accuracy rows are unchanged.
